Ok so i looked at my coal mine - it had 10 left in it
i send out my geo - node dies - eventually geo comes back home and can't find a node.
Is this intended or a "bug" ?

I don't think anyone has the exact formula for how early you can initiate the search & still find a node that wasn't depleted at the start of the search. Sometimes it works, sometimes it doesn't. There's probably some rhyme & reason to it.
I generally wait for a mine to fully-deplete before sending. Or in your case, if I wanted to get the search underway, I'd demo the mine to reclaim 25% of the building costs & then send the geo.
but why can't we send a geo before hand - 4hrs for coal is a bit excessive if i want to preempt such an action why can't i get rewarded for it?
Probably because your goals of efficiency lead to decreased playing time, while BlueByte's goals would lean more towards increased playing time, as that would presumably lead to more gem purchases.
They are trying to make money, after all. And like I said, sometimes it works. I just don't know how early you can send, and I've never seen a definitive answer in here.
be nice to have a dev reply or a mod with some infomation.....hint hint
It has been this way from day 1.
If there is a depleted node when you send the Geo, he will find it.
The OP's point was that he sent out a geo BEFORE the node fully depleted.
And I noted that I've heard people say this works, though I can't say I've seen it work for me.
Yes, and sometimes that works and sometimes it doesn't. I've certainly had it work for me before, just not usually. There has never been any clarification on this, so the only way to know the geo will find a deposit is to wait until it's depleted before sending him out.
Personally, if I have a free geo and something will deplete before he finishes the search, I usually send him out. There's always that chance...
I noticed this happening to me as well. They should really fix this.
